We Have Seen This Movie Before<\/h2>

Every few years, enterprise technology gives us a new version of the same sentence:<\/p>

\u201cWhy don’t we just build it ourselves?\u201d<\/strong><\/p>

We have said it about Kubernetes platforms.
We have said it about observability.
We have said it about service meshes.<\/p>

Now we are saying it about Agentic AI.<\/p>

And honestly, I understand why.<\/p>

The first version looks easy.<\/p>

Connect an LLM. Give it tools. Add some automation. Put a nice UI on top.<\/p>

Congratulations.<\/p>

You have an agent.<\/p>

Then someone asks:<\/p>

Can it troubleshoot our production infrastructure?<\/strong><\/p>

And that’s when the fun begins.<\/p>

Because enterprise Agentic AI isn’t just about the model.<\/p>

It is about everything around the model.<\/p>

The ARIA Framework: 7 Things to Think About Before You Build<\/h2>

At IMESH, we look at this through seven dimensions.<\/p>

1. Architecture<\/h3>

Agentic AI isn’t frontend development with an LLM attached.<\/p>

An enterprise agent has to deal with APIs, tools, identity, policies, data, networking, security and observability.<\/p>

The agent may be intelligent.<\/p>

But the infrastructure around it still has to work.<\/p>

2. Talent<\/h3>

There are plenty of developers who can connect an application to an LLM.<\/p>

There are far fewer engineers who understand:<\/p>

AI + networking + security + distributed systems + observability.<\/strong><\/p>

And that’s exactly the combination production Agentic AI requires.<\/p>

Finding those people is hard.<\/p>

Keeping them is harder.<\/p>

3. Build Is Easy. Maintain Is the Real Job.<\/h3>

Your POC works.<\/p>

Everyone is happy.<\/p>

Then six months later:<\/p>

The model changed.<\/p>

The framework changed.<\/p>

Your APIs changed.<\/p>

Your infrastructure changed.<\/p>

Your security policies changed.<\/p>

And suddenly your \u201cAI engineer\u201d needs an engineering team of its own.<\/p>

4. AI Technology Changes Crazy Fast<\/h3>

This is perhaps the biggest problem with building everything yourself.<\/p>

Models change.<\/p>

Agent frameworks change.<\/p>

MCP changes.<\/p>

Routing changes.<\/p>

Inference changes.<\/p>

Pricing changes.<\/p>

Your architecture may take 12 months to build around technology that changes every three months.<\/p>

That isn’t future-proofing.<\/p>

That’s future-proofing yourself into technical debt.<\/p>

5. The Network Is the Real Complexity<\/h3>

This is the part I believe the AI industry often underestimates.<\/p>

Agents don’t operate in isolation.<\/p>

They communicate with:<\/p>

  • APIs<\/li>
  • databases<\/li>
  • services<\/li>
  • MCP servers<\/li>
  • other agents<\/li>
  • AI models<\/li>
  • gateways<\/li>
  • enterprise systems<\/li><\/ul>

    Which means they depend on the network.<\/p>

    Routing matters.<\/p>

    Identity matters.<\/p>

    Authorization matters.<\/p>

    Security matters.<\/p>

    Observability matters.<\/p>

    Latency matters.<\/p>

    The model may be the brain.<\/strong><\/p>

    The network is the nervous system.<\/strong><\/p>

    And you don’t want an intelligent brain with a broken nervous system.<\/p>

    6. Context Is Everything<\/h3>

    Ask a generic AI:<\/p>

    \u201cWhy is my service failing?\u201d<\/p>

    You’ll probably get five plausible answers.<\/p>

    Ask an infrastructure-aware agent that understands your environment, topology, policies, configuration and telemetry?<\/p>

    Now you’re having a different conversation.<\/p>

    An enterprise agent doesn’t just need intelligence.<\/p>

    It needs context.<\/p>

    Otherwise, it’s essentially a very confident intern.<\/p>

    7. The Economics Change at Scale<\/h3>

    Your POC might make 100 model calls.<\/p>

    Production might make millions.<\/p>

    Your POC might have one cluster.<\/p>

    Production might have dozens.<\/p>

    Your POC might need one engineer.<\/p>

    Production needs security, platform engineering, SRE and operations.<\/p>

    So, the real question isn’t:<\/p>

    \u201cCan we build it cheaper?\u201d<\/strong><\/p>

    It’s:<\/p>

    \u201cCan we operate it better and cheaper for the next five years?\u201d<\/strong><\/p>

    That’s the Build vs. Buy question that actually matters.<\/p>

    So, Should Enterprises Build or Buy?<\/strong><\/p>

    I don’t believe everything should be bought.<\/p>

    And I don’t believe everything should be built.<\/p>

    Build what differentiates your business.<\/strong><\/p>

    Platform what doesn’t.<\/p>

    If your proprietary AI workflow is your competitive advantage, build it.<\/p>

    But should every enterprise also build its own infrastructure intelligence layer, networking intelligence, observability, security controls, agent lifecycle and troubleshooting system?<\/p>

    I’m not convinced.<\/p>

    We didn’t all build our own databases.<\/p>

    We didn’t all build our own networking stacks.<\/p>

    And we probably shouldn’t all build our own AI infrastructure engineer.<\/p>

      Can we keep it current as AI changes?<\/strong><\/p>

      Can we afford to own it for five years?<\/strong><\/p>

      If the answer is yes to all seven:<\/p>

      Build it.<\/strong><\/p>

      If not, don’t underestimate what you’re signing up for.<\/p>

      Because the most expensive sentence in enterprise technology is still:<\/p>

      It shouldn’t be that difficult.<\/strong><\/p>

      It usually is.<\/p>
